An operation that lives
in someone's head
is not an operation

Scroll
The Problem
Two operational fragilities
that every growing business hits

Reporting and process documentation are not glamorous. They are the difference between an operation that scales and one that breaks.

01

Reports assembled manually from multiple sources

A weekly performance report pulled from Amazon Seller Central, the advertising console, and Shopify, combined in a spreadsheet, and formatted for review takes two to four hours of someone's time and contains assembly errors that go undetected. The information exists — the process of getting it into a usable format is the waste.

02

Critical processes known only to the person doing them

When the person who manages FBA shipment creation, advertising campaign adjustments, or inventory reordering is unavailable, those processes stop or are done incorrectly by someone who has never done them before. Process documentation is business continuity planning.

03

No audit trail for operational decisions

When advertising bids are adjusted, prices are changed, or inventory is reallocated without documentation, the reason for the change disappears with the person who made it. An auditable operation is one where any decision can be traced back to its logic.

The Work
Two systems that make
the operation run itself.

Automated reporting and documented SOPs address the two fragilities independently, but they are designed to work together.

01 — Reporting

Automated Performance Reporting

ARIA assembles and delivers performance reports on a defined schedule without human intervention: daily sales and advertising summary, weekly performance review, and monthly P&L reconciliation. Reports are delivered to the defined distribution list in the correct format, current as of the reporting period, without anyone pulling or assembling data.

02 — SOPs

Standard Operating Procedure Documentation

Every recurring operational task documented to the level that a competent new team member can execute it correctly without guidance: step-by-step instructions, decision rules for common variations, escalation paths for exceptions, and screenshots or reference materials where useful. Not a policy document — an operational guide.

03 — Audit

Audit Trail & Decision Logging

ARIA logs every automated action and the logic behind it. Manual decisions by the operations team are documented in a decision log attached to the relevant SOP. The audit trail exists for every significant operational decision.

04 — Review

Reporting & SOP Maintenance Cadence

Reports are reviewed monthly for accuracy and relevance. SOPs are reviewed quarterly or whenever the underlying process changes. A report or SOP that is not maintained becomes wrong faster than one that was never written.

How It Works
Document what exists.
Automate what should not require a human.

We start from what actually happens in the operation — not from an idealized version of it. The SOPs document reality and improve it where improvement is identified.

01

Process Inventory

We document every recurring operational task: who does it, how often, what triggers it, and what the output is. The inventory distinguishes between tasks that should be automated, tasks that require human judgment and need SOPs, and tasks that should be eliminated.

02

Automation Configuration & SOP Writing

ARIA reporting modules configured. SOPs written by working with the people who currently execute each process — we document what they do, not what they think they do. The SOP is reviewed by the person who wrote the process and a person who has never done it before.

03

Review Cadence Setup

Reporting review meetings scheduled. SOP review calendar set. Change management process defined — when a process changes, the SOP must be updated before the change is implemented, not after.

What You Get
Reports that run themselves.
Processes that survive personnel changes.

Every deliverable is designed for durability — it should still be accurate and useful six months after it is built.

Build the operation that
runs without depending on you

We work through referrals. If you have been referred, send us a message and we will identify which of your current processes are at highest risk from key-person dependency.
